If you've ever had a roof replaced, you probably remember the conversation about shingles. Architectural versus three-tab. Lifetime warranty versus 30-year. Charcoal gray versus weathered wood. It's an easy conversation to have because shingles are visible, tangible, and feel like the obvious centerpiece of the job.

What didn't get nearly as much airtime? The flashing.

And that's a problem — because in the world of roofing, flashing failures cause more interior water damage than almost anything else. Not wind-lifted shingles. Not clogged gutters. Not even age-related wear. The humble, overlooked metal strips that seal the joints and transitions on your roof are responsible for a staggering share of insurance claims, structural repairs, and completely avoidable headaches.

So let's talk about what flashing actually is, why it fails, and why cutting corners on this one detail is the most expensive decision you can make.

What Flashing Actually Does (And Why It Exists)

Roof flashing is thin metal — usually galvanized steel, aluminum, or copper — installed wherever your roofing surface meets something else. That could be a chimney, a skylight, a dormer wall, a vent pipe, or the vertical wall of your house where a lower roof section ties in.

Here's the physics of why it matters: water moves. It doesn't just fall straight down and politely exit through your gutters. It follows surfaces, creeps under edges, and pools in low spots. Anywhere two materials meet at an angle, you've created a natural funnel — and without proper flashing, that funnel leads directly into your home.

Flashing redirects water back onto the surface of the roof and away from those vulnerable joints. It's a physical barrier, not a sealant. That distinction matters enormously, as we'll get into shortly.

The Places Flashing Lives (And Where It Dies)

There are several types of flashing on a typical residential roof, each serving a specific purpose:

Step flashing runs along the sides of dormers and walls, interwoven with shingles in a stair-step pattern. It's one of the most labor-intensive flashing installations — and one of the most commonly botched.

Counter flashing is embedded into mortar joints on chimneys, covering the top edge of base flashing and preventing water from sneaking behind it. When mortar cracks or the counter flashing separates, you've got a direct water entry point.

Valley flashing lines the V-shaped channels where two roof planes meet. These valleys handle enormous volumes of runoff, especially during heavy rain or snowmelt.

Pipe boot flashing seals around vent pipes and other roof penetrations. These rubber-booted or metal collars degrade faster than most homeowners realize.

Drip edge flashing runs along the eaves and rakes, directing water away from the fascia and into the gutters. It's often skipped entirely by budget contractors — and it shows.

Each one of these has a failure mode. And each failure mode has a price tag attached.

Why Flashing Fails — And It's Not Always About Age

Age is a factor, sure. Galvanized steel eventually rusts. Aluminum can corrode when it contacts certain materials. Sealants used around pipe boots crack and shrink over time. But plenty of flashing fails long before it should, and the reason is almost always installation quality.

Here's the thing about flashing: it requires real skill to install correctly. Step flashing, for example, has to be woven into the shingle courses in a very specific way. If a roofer just lays it flat against a wall and caulks the edge, it might look fine for a year or two. Then the caulk dries out, a gap opens up, and water finds its way in every single time it rains.

The same goes for counter flashing on chimneys. If it's not properly embedded into the mortar — if a contractor just surface-applied it and called it a day — the first freeze-thaw cycle will start separating it from the masonry. Give it a few seasons and you've got a chimney that's essentially an open skylight.

Another common failure: using the wrong material. Aluminum flashing installed against pressure-treated wood or certain masonry products can corrode rapidly due to chemical reactions. It's not obvious when it happens. By the time you see the damage inside your home, the flashing has been deteriorating for years.

The Symptoms Nobody Connects to Flashing

This is where things get frustrating for homeowners. Flashing failures rarely announce themselves clearly. You're not going to look up and see a missing piece of metal. What you're going to see is:

None of those symptoms say "flashing problem" on their face. Homeowners assume it's the roof surface, the chimney itself, or a plumbing issue. By the time the real source is identified, the water has often been infiltrating for months — soaking into framing, feeding mold, and weakening structural components.

That's how a $50 material cost turns into a $15,000 repair bill.

What to Look For Before It Gets That Far

You don't need to get on your roof to do a basic check. A good pair of binoculars and a dry afternoon can tell you a lot.

Look for flashing that's visibly bent, lifted, or separated from the surface it's supposed to be sealing against. Check around your chimney for any gaps between the metal and the masonry. If you can see daylight or a visible crack in the sealant line, that's a red flag.

From inside your attic, look for water stains on the sheathing — especially near the chimney, any skylights, or where a wall meets the roof line. Fresh stains are yellowish-brown; older ones go gray or black. Either one is worth investigating.

After a heavy rainstorm is actually a good time to do a quick walk-through of your attic with a flashlight. Active drips or wet spots make the source much easier to trace.

Why This Is Exactly Where You Don't Want to Go Cheap

When homeowners get multiple roofing bids, flashing rarely comes up in the conversation. But it absolutely should. A low bid sometimes reflects a contractor who plans to reuse existing flashing — even on a full replacement — or skip certain components entirely.

Reusing old flashing during a full roof replacement is a significant gamble. The new shingles will outlast the old flashing by years, and you'll end up tearing into a brand-new roof to fix a problem that could have been addressed for a few hundred dollars during the original job.
