Ask most homeowners what protects their roof from water damage, and they'll point straight to the shingles. Makes sense — shingles are the part you can actually see. They're the visual centerpiece of any roof job, and they get most of the attention when something goes wrong.

But here's the thing: industry estimates consistently peg improper or failing flashing as the cause of somewhere around 80% of all roof leaks. Not shingles. Not underlayment. Not missing granules or cracked tiles. Flashing.

So what exactly is flashing, why does it fail so often, and how do you know if yours is already on its way out? Let's break it down.

What Roof Flashing Actually Is

Flashing is a system of thin metal strips — typically made from galvanized steel, aluminum, or copper — installed at any point on your roof where two surfaces meet or where something penetrates the roof plane. Think of it as the sealant layer that fills the gaps your shingles simply can't cover on their own.

Anywhere there's a joint, a transition, or a protrusion, water will find a way in if that spot isn't properly sealed. Flashing is what stands between those vulnerable areas and the inside of your home.

Common flashing locations include:

None of these spots are visible from the curb. Most homeowners never think about them. And that's exactly why flashing problems spiral out of control so quietly.

Where Flashing Tends to Go Wrong

Flashing fails in a few predictable ways, and understanding them helps you know what to look for.

Poor installation from the start. This is the big one. Flashing isn't complicated in concept, but it requires precision in execution. Overlaps need to be correct. Fasteners need to be placed properly. Sealants need to be the right type for the material. When a contractor cuts corners — or simply doesn't know what they're doing — the flashing might look fine on day one and start leaking by the first heavy rain.

Thermal expansion and contraction. Metal moves. In climates that swing between hot summers and cold winters (which is most of the US), flashing expands and contracts with every temperature cycle. Over years, this constant movement can work fasteners loose, crack old sealant, and create tiny gaps that water is more than happy to exploit.

Rust and corrosion. Galvanized steel flashing is common because it's affordable, but it doesn't last forever. Once the zinc coating wears down, rust sets in fast — especially in coastal areas or anywhere with high humidity. Corroded flashing develops pinholes and cracks that are nearly impossible to spot from the ground.

Improper overlap with shingles. Flashing and shingles need to work together as a system, each layer shedding water onto the next in the right direction. When that layering sequence is wrong — even by a few inches — water gets directed into the roof instead of off it.

Caulk as a substitute for proper flashing. This one shows up on a lot of DIY and low-bid jobs. Caulk is a short-term fix at best. It shrinks, cracks, and fails within a few years. Real flashing done right doesn't rely on caulk as a primary seal — it uses geometry and overlap to manage water mechanically.

Warning Signs You Can Actually Spot

Since most flashing is tucked out of sight, homeowners often don't notice a problem until water is already showing up on interior ceilings or walls. But there are earlier signals worth watching for.

Water stains near chimneys or skylights. If you notice discoloration on interior ceilings or walls in the vicinity of a chimney or skylight, flashing failure is the first thing to investigate.

Visible rust streaks on your roof or siding. Rust staining around flashing areas is a dead giveaway that the metal is corroding. You may be able to spot this from the ground with binoculars.

Lifted or buckled flashing edges. Flashing that has pulled away from the surface it's supposed to seal — even slightly — is no longer doing its job. Look for this around chimney bases and where your roof meets a vertical wall.

Peeling paint or bubbling drywall near the roofline. Moisture migrating through failed flashing doesn't always show up as an obvious drip. Sometimes it just slowly saturates materials and reveals itself through paint or drywall damage.

Granules in your gutters near penetration points. When water repeatedly infiltrates through bad flashing and runs under shingles, it accelerates shingle deterioration in those zones. Concentrated granule loss near a chimney or vent is a red flag.

Why This Is the Line Between a Good Roof Job and a Bad One

Here's the honest truth about flashing: it's where you really see the difference between a contractor who knows their craft and one who doesn't.

Installing shingles is a process that can be learned relatively quickly. Flashing, on the other hand, requires understanding how water moves across different roof geometries, how materials interact over time, and how to think three-dimensionally about a surface that looks flat from a distance. It requires patience and attention to detail that shortcuts simply can't replace.

Sometimes it's a well-meaning DIY attempt. Either way, by the time the homeowner calls us, there's water damage that could have been completely avoided.

When we do a roof installation or replacement, flashing isn't an afterthought — it's a core part of the plan. Every penetration, every valley, every transition point gets the same attention as the shingles themselves. Because a roof is only as watertight as its weakest joint.

What to Do If You're Concerned About Your Flashing

If your roof is more than 10 years old and hasn't been inspected recently, flashing is worth having a professional look at — especially around chimneys, skylights, and any valleys. You don't necessarily need a full roof replacement to address flashing issues, but catching them early is what keeps a manageable repair from becoming a major water damage claim.

If you're getting quotes for a new roof, ask each contractor specifically how they handle flashing. How do they approach chimney step flashing? Do they replace pipe boots as a standard part of the job? What type of metal do they use? The answers will tell you a lot about the quality of work you're going to get.

The shingles on your roof are what everyone sees. The flashing is what actually keeps the water out. Don't let it be the last thing you think about.
